Tender Case Study: How We Built a Social Video App With 10M+ Downloads

Most social apps never get past their first few thousand users. Tender, a social discovery and live video chat app built by our team, crossed 10 million downloads on Google Play. People use it to meet others around the world, go live with filters and connect through shared interest tags.

This case study covers the product decisions behind it, the engineering problems any live video app has to solve, and what a founder in India should budget and plan for when building something similar in 2026.

The brief: four features that fight each other

On paper the brief sounded simple: discovery, live video, chat and gifting in one app. Each of these is a product on its own. Put all four on one screen without a plan and the app gets busy, new users hesitate, and they leave before their first conversation.

For a social app, that first conversation is everything. A user who has not talked to anyone in their first session rarely comes back. So the real job was not “build four features”. It was “get a new user from install to a live conversation as fast as possible, and keep everything else out of the way”.

The one rule we built around: tap, then talk

Every screen decision came back to one rule: count the taps before the main action, and remove as many as possible.

  1. **Discovery and live sessions sit in tabs and cards.** The join button is always visible on the card, so nobody has to open a profile to start talking.
  2. **Joining a session takes one tap.** No setup screens, no permissions tour and no tutorial in front of the first live session. Camera and microphone permissions are asked at the moment they are needed, not on first launch.
  3. **Chat stays lightweight and visible.** Conversations are one tap away from anywhere, so users never hunt for the people they just met.
  4. **Gifts and interest tags are optional extras.** They add to the experience and help with matching, but they never block the core loop of discover, join, talk.

The lesson applies to almost every app, not just social ones. Booking apps, ordering apps and learning apps all have one main action. Every screen in front of it costs you users.

Five product rules behind Tender's core loop: tabs and cards, one-tap join, light chat, optional extras, late permissions
Count the taps before the main action.

What any live video app has to get right

The product rules above are the visible part. Underneath, a live video app at this scale has to solve problems that a normal content app never meets. If you are planning a similar product, these are the areas to budget for.

Real-time video: build or buy

Live video needs low delay, so it cannot be treated like normal video streaming. Teams usually choose between two approaches:

  • **A managed real-time video SDK** such as Agora or ZEGOCLOUD for one-to-one and small-group calls, or a broadcast service such as Amazon IVS for one-to-many streams. You pay per minute of usage, but you launch months sooner.
  • **Your own WebRTC setup** with media servers you run yourself. Cheaper per minute at very high volume, but it needs specialist engineers and constant tuning.

For almost every first version we recommend a managed SDK. You can move the heaviest traffic to your own servers later, once you know your real usage.

Budget phones and slow networks

Most of Tender’s audience is on Android, and many people use budget phones on mobile data. That changes how you build:

  • Keep the app download small, because users on limited data skip large installs.
  • Lower video quality automatically on weak networks instead of freezing.
  • Test on low-cost devices, not only on the latest flagship phones.
  • Load the discovery feed in small pages so the first screen appears quickly.

Safety and moderation

Any app where strangers meet on video carries real responsibility. Google Play’s User Generated Content policy requires apps like this to let users report content and block other users, and to act on those reports. In practice you need:

  • Report and block buttons on every profile, chat and live session.
  • A moderation dashboard for your team, with clear rules and response times.
  • Age gating and clear community guidelines.
  • Automated filters for obvious abuse, with humans reviewing the rest.

Plan this from day one. Adding safety after launch is harder, and store reviews can stop an update until it is fixed.

Gifts and payments

Virtual gifts are digital goods used inside the app, so on Android they normally go through Google Play Billing, and on iOS through Apple’s in-app purchase. Store fees come out of that revenue, so model them before you set gift prices. You also need a clean ledger: what each user bought, what they sent, and what any creator earned, so support can answer questions and finance can reconcile payouts.

The admin panel nobody sees

Users only see the app. Your team lives in the admin panel: user search, reports, bans, gift and payout records, push campaigns and analytics. On social apps this back office is often 30 to 40 percent of the total work. Scope it in detail early, or it becomes an afterthought that slows your team down every day.

What founders can take from Tender

You do not need to build a social app for these lessons to apply.

  • **Define the one main action.** For Tender it was starting a conversation. For your app it might be booking a slot, placing an order or starting a lesson.
  • **Count the taps to get there.** Write them down for a brand-new user and remove every one you can.
  • **Make extras optional.** Gifts, badges, tags and profiles are useful, but they should never sit between a user and the main action.
  • **Build for your real users’ phones.** In India that usually means mid-range and budget Android devices on mobile data.
  • **Plan safety, payments and admin in version one,** not after the first complaint.

Common mistakes in social app first versions

  • **Too many sign-up fields.** Ask for the minimum to start, and collect the rest of the profile later.
  • **An empty first screen.** If a new user opens the app and sees nobody live, they leave. Seed the feed and show the most active sessions first.
  • **Launching iOS and Android together on a tight budget.** Start where most of your users are. In India that is usually Android.
  • **No analytics on the first session.** Track how long it takes a new user to reach their first conversation. It is the most important number in the app.
  • **Monetising too early.** Gifts and paid features work once people enjoy the app. Pushing them in the first session drives users away.

What it costs to build an app like Tender in India (2026)

These are the planning ranges we use for apps built by an experienced Indian team. Your exact price depends on the screens, user roles and integrations.

VersionWhat it usually includesTypical cost
MVPSign-up, discovery feed, one-to-one video or chat, basic reports and admin, Android firstRs 6.7 lakh to 21 lakh
Growth appLive sessions, chat, gifts and payments, full admin panel, moderation tools, Android and iOSRs 21 lakh to 42 lakh
Advanced platformLarge-scale live streaming, creator payouts, advanced moderation, heavy analyticsRs 42 lakh and up

Add 18 percent GST. A social live video app usually sits in the growth tier for its first serious release, because live video, payments and moderation all have to work on day one.

Running costs matter as much as the build. Budget separately for the video SDK (charged per minute), cloud servers, push notifications, and yearly maintenance of about 15 to 20 percent of the build cost.

How we would plan a similar app today

  1. **Discovery, 1 to 2 weeks.** Define the main action, user types, safety rules and how the app earns money. You get a written scope.
  2. **Design, 2 to 4 weeks.** Clickable screens for the core loop, tested with a few real users before any code is written.
  3. **Build in milestones.** Working builds on a test link every week, starting with the core loop and adding extras later.
  4. **Soft launch.** Release to a small audience, watch crash reports and first-session behaviour, and fix what slows people down.
  5. **Grow.** Add features based on what users actually do, not on the original wish list.

Frequently Asked Questions

Who built the Tender app?

Tender, the social discovery and live video chat app with 10M+ downloads on Google Play, was built by OwnTechnologies, an app development company based in Gurugram, India.

How much does it cost to build a live video chat app in India?

A focused MVP usually costs Rs 6.7 lakh to 21 lakh, and a full release with live sessions, gifts, moderation and an admin panel usually costs Rs 21 lakh to 42 lakh, plus 18 percent GST and running costs for video minutes and servers.

Should I use an SDK or build my own video infrastructure?

For a first version, use a managed real-time video SDK. It gets you to market months sooner. Consider your own WebRTC servers only when your usage is large and predictable.

What does Google Play require from social video apps?

Apps with user-generated content must let users report content and block other users, and must act on reports. Plan moderation tools and community guidelines before launch.

How long does it take to build an app like Tender?

A focused first version typically takes 3 to 6 months from discovery to store launch, depending on how many features go into the first release.

Can the same team also market the app after launch?

Yes. Our team also runs app store optimisation and Google and Meta campaigns to bring in installs after launch.

Final Thoughts

Tender did not reach 10 million downloads because it had more features than other apps. It got there because a new user could go from install to a real conversation in a few taps, and everything else stayed out of the way. That rule, count the taps before the main action, is the most useful thing we can pass on to any founder.
